So the kid would have to be bench personnel or there is a hole in the rules.

Just for the record, that hole is covered in the book, Rich. A player doesn't become bench personnel until his/her substitute becomes a player-i.e. when the sub legally enters the court. Ergo- the kid running on late was still a "player" by rule in your sitch. Rule 3-3-3.
